People assume the person to worry about is the quiet one - the one who visibly struggles to speak up in meetings.
That's usually not who's costing you the most.

Playing small isn't about volume, and it isn't only about challenging you.

It shows up any time someone decides it's safer to hold back than to say what's actually true - disagreeing, flagging a risk, admitting a mistake, asking the question everyone's avoiding, or pitching the idea nobody wants to hear.

You can be loud, confident, even someone who regularly challenges the boss, and still be playing small everywhere else that matters.

Some of your best people do speak up. But notice where, and about what. Do they only challenge you? Do they say the same hard things to everyone else in the room, or just to the person it's safest to disagree with? And on the things that actually carry risk for them - do they still hold back?

The real question isn't "do I have someone who speaks up."
It's: have you built a culture where everyone feels safe enough to bring what makes them genuinely useful.
Because even if you've got one person who'll tell you the truth, there's likely another person exactly as capable, sitting in the same room, who's never said a word - not because they've got nothing to say, but because they've never felt like it was their turn to.
